Case Study 05 · B2B Professional Services · National Category Leader
Tested on ChatGPT · Google AI Mode · Perplexity

The clear national leader. Ask about one city, and they disappear.

Ask AI who’s best in the country, and they win, first place, every platform. Add one word, a city, and the answer changes completely.

National Query · Working
Named first. All three platforms.Own pages cited directly. No competitor named alongside them.
Add One City · Breaking
Excluded on one platform. Beaten on another.Same company, same buyer. One word changes the answer.

The reputation said national leader. The local directory said nothing at all. AI trusted the directory.

Two questions. AI answers them from different evidence.

The National Story · Reputation
Scale, press, a strong national record. AI had one confident signal to amplify.
The Local Question · Reviews
Zero placements on the directory buyers actually check. AI had no local evidence at all.

A strong national reputation cannot answer a local question. National reach lives in one evidence pool. Local recommendation lives in another, built from reviews and directory placements they never collected.

Winning broadly hides this completely. Nobody runs the specific query until a competitor is already sitting in the slot.

Two evidence pools. Only one is stocked.

The National Pool. Reputation, scale, press, six of their own pages cited directly. This pool is full, and AI draws from it with confidence.

The Local Pool. Reviews, local directory rank, geographic signals. This pool is empty. AI has nothing to draw from once the question narrows.

AI doesn’t blend the two pools together. It reaches for whichever one answers the specific question in front of it. Right now, the local pool answers nothing.

· The Impact

The national win means real prospects find them when they search broadly. The local loss means the same prospects, one search refinement later, find a competitor instead. National reach did not fail. It was never built to answer the local question.

National reputation gets you found. It does not automatically get you chosen once the question narrows. Most companies only test the broad question, and the broad question is the one already working.

The question to run before assuming visibility is solved: ask the platform your category question with a city, an industry, or a size attached. If the broad answer names you and the narrow one doesn’t, there is a second gap nobody has tested yet.

This isn’t an isolated finding. Across four published Wave 2 industries, 73% to 86% of vendors are invisible on AI shortlists. Professional Services is next in the queue →

Is this happening to you?

The AI Visibility Snapshot runs your company through the same diagnostic. Five buyer-intent queries across three AI platforms, scored against all seven Stack layers. You receive a written finding within 48 hours: which layer is breaking first, what AI is extracting today, and what it is costing you.

About this diagnostic. Produced using the Algorithmic Authority Stack, a seven-layer diagnostic framework for how AI systems resolve, classify, and cite B2B companies. This case touched Layer 5, Surface Dependency: visibility on one kind of query does not transfer to another. Built on 70 companies of comparative pattern data from the Algorithmic Authority Index.

Company identity, location, and competitor details anonymized. The platform split was observed directly in a live test across three AI platforms. No remediation has run; this is diagnosis only.
